The restructure

Five pages became two tabs, the modes went internal, and the filing rules moved out of my prose and into the model.

August took the product apart and put it back together smaller. Four phases, sixty-odd pull requests, and almost no new features. The work was subtraction, plus what subtraction obliged me to add.

What it was. The surface came down. Five pages became two tabs (Today for what needs me now, Life for where everything stands) and every other view became a lens rather than a room. The five modes I’d built the whole product’s identity around went internal: still the response contract underneath, never again a menu.

Underneath that, four smaller corrections that each mattered more than they sound:

  • Life became a real surface: a frozen map of every endeavour, weighted by how live it is, an automatic version of the weekly review nobody sustains manually.
  • Today’s selection stopped being one paragraph of prompt and became two layers with a hard boundary: deterministic scoring for urgency, a model for judgment, corrections feeding back.
  • The categories came from the user. I’d shipped a five-value taxonomy (work, health, finance, personal, learning) chosen once and never revisited. It fit nobody, including me: two of my own most active projects had nowhere to go. It was replaced by a taxonomy derived from the person’s own words and maintained afterwards.
  • A concept died. PARA’s area and the new district had quietly re-derived each other, to the point where a single row could be an “area” in two unrelated senses. So area collapsed into project, and “does this ever finish?” became a property rather than a place.

Then the decision layer itself changed hands. The filing rules had become the incident surface: a single sentence of prompt had once caused a trip to fragment into four separate projects, and I’d been maintaining a rulebook that grew every time reality surprised it. So the rules gave way to a constitution and a much richer view of the workspace, reversing a position I’d written down confidently two months earlier.

What went wrong. Nothing broke, which made the actual cost easy to miss. Removing concepts from the screen doesn’t make a product simpler on its own. It makes it quieter, and a quiet system that files your thoughts somewhere clever is a system you have to take on faith. That anxiety is real, and the nearest comparable product in this category died of it.

What I decided. Pay it back deliberately. Every capture leaves a receipt saying what happened and where it went; high-confidence filings land silently, low-confidence ones don’t guess, they ask, and say why. And autonomy split on reversibility, not size: filing is automatic because a misfile is one tap from undone, while anything structural can only ever be proposed.

If there’s one line from the whole month, it’s that. Every concept you take off the screen has to come back as evidence.
